In 14 years of doing this kind of work, I've watched the gap between a founder's account of what's broken and the team's lived account go in wildly different directions.

Sometimes they line up almost exactly.

Sometimes they're describing what feel like two different organisations.

And sometimes the founder's own read of their team turns out to be the exact thing keeping a fix from working.

You don't know which one you're actually dealing with until the two accounts are put side by side.



The Clarity X-Ray is a 2-week deep scan built to do exactly that - it pairs two things most founders never get to compare directly:
 

  1. Your own read - a combined questionnaire, scored questions plus deeper written prompts for real, specific stories, followed by a 90 min working session where we go through all of it together, in detail.
     

  2. Your team's read - anonymised interviews with a cross-section of your team, combining quick ratings with deeper stories that mirror your own questions directly, so the two sides can actually be compared rather than just informally set side by side. Synthesised, never attributed to anyone by name.


You walk away with one report: where your read and your team's match, where they diverge, and a clear, sequenced recommendation for what to address first — regardless of whether we ever work together beyond this.

 

 

How it works


Within 1 hour of confirming your spot:

  • A founder's questionnaire lands in your inbox - quick scored questions plus deeper written prompts, designed to draw out specific, recent stories: where the fires actually start, what your own first instinct is in the moment and what you've already tried.

    You also get a calendly link to schedule your diagnostic call.


The first 7 days:

  • Your diagnostic call happens (75-90 minutes), going through your read together in detail.

    Alongside it, interviewees get selected from a cross-section of your company. Typically 10 to 20 people, whose work is actually shaped by your decisions, not a slice sized to your total headcount.

    The anonymised team interviews begin: quick ratings followed by deeper stories, scheduled around their availability and never attributed back to anyone by name.


By day 14:

  • You receive the full report - a clear breakdown of where your read of the organisation and your team's actually line up, where they diverge, and what that gap most likely means.

    Not a list of problems you already half-knew about: a sequenced recommendation for what to address first, second, and third, so priority stops being a guess.

    Then a call to walk through it together and talk through what a realistic first move looks like.

This work only holds up with real presence and attention — for you, and for your team. That's why I only take on 3 clients at a time - not a capacity limit, a care limit. First come, first served. If a spot's open, we start right away — if not, you're queued for the next one.

Here's why I'm doing this


Social impact orgs exist to do something that matters - and too many of them lose momentum not because the mission wasn't worth it, but because of preventable operational chaos nobody ever diagnosed properly.

That's why I've stayed in it for 14 years: inside health programs, development nonprofits, wellness startups and my own company.

This is lived, battle-tested experience: I've rescued failing global health trial operations, cut a product line from 100 SKUs to a dozen and delivered a first profitable year in three and told a founder directly that how they were running things was the reason things weren't working.

 

The comparison at the heart of The Clarity X-Ray - what a founder sees against what the team actually experiences - is the same diagnostic work I've opened nearly every one of those engagements with.

Q. "Isn't this just going to tell me it's my fault?"
 

Sometimes what we find points at a founder pattern. Just as often, it points at a genuine tools gap, a team still finding its feet, or growth that's outpaced infrastructure. The Clarity X-Ray exists to find out which, honestly, not to confirm a story in advance.

Q. Why not just have our ops lead run an anonymous survey?
 

A form can ask a question. It can't ask a follow-up. The moment someone writes something that actually hints at a real pattern, a survey just moves on to the next question. A conversation can say "tell me more about that," right when it matters - and that's usually where the real answer lives.

Q. What do I actually walk away with?

A written report, not a slide deck or a dashboard link - something you can read on your own, forward to a co-founder or board member and come back to later.

It's structured in three parts: where your read of the organisation and your team's actually agree, where they genuinely diverge and what that gap most likely means, and a sequenced list of what to address first, second, and third.

Plus a real conversation about what it means - not just the document dropped in your inbox and left there.

Q. I have a co-founder. Will it still work?

​

Yes. The process adapts for genuinely shared decision-making between co-founders, including separate conversations with each of you and a joint one to see how you actually work through disagreement. If it turns out one of you is the real operational centre and the other's focused on a different lane entirely, it adjusts for that too.

Q. What size and phase of org is this for?

​

Built for orgs that have grown past the point where founders can hold everything in their head - typically 25 to 75 people, though it adapts for smaller teams too.

The common thread isn't size on its own, it's whether decisions and coordination have started routing through you by default rather than by design.

If you're still small enough that everyone fits in one room and things run fine without much structure, you probably don't need this yet.

You click on the "Book Your Clarity X-Ray" button and then fill out the Expression of Interest form. I'll get back to you within 24 hours to confirm whether a spot's open.

 

If it is, I'll send payment instructions and your 2-week clock starts the moment that's done. If all three spots are already taken, you're added to the waitlist - no payment until a spot actually opens up.

What makes this different?

Most diagnostic frameworks get designed once - a book, a certification, a model built in the abstract - then applied the same way to every client from day one. This one earned its fixed shape differently: every piece of it came out of running some version of it at real organisations first, seeing what didn't hold, and rebuilding it around what did:
 

  • Not built for one kind of social impact org - tested at a small health company, a large distributed public health operation, a remote grantmaking fund, and my own business that didn't survive. Whatever shape your org takes, this has likely already been run against something close to it.
     

  • Not built for one kind of founder either - different founders, different missions, different team sizes. Not one playbook applied the same way everywhere.
